Stars, plough-horses, puzzles and dogs — how to use sales data to redesign a menu that sells what you want it to.
The four quadrants
Classic menu engineering plots every item by popularity and profit margin. Stars (popular + profitable) get prime placement. Plough-horses (popular, thin margin) get costs re-engineered or prices nudged. Puzzles (profitable, unpopular) get renamed, photographed, repositioned. Dogs (neither) get cut — sentimentality is expensive.
Placement and framing
Eyes land first on the top-right of a page and on boxed items. Descriptions with provenance ('Berkshire pork', 'Riverina lamb') justify prices. Removing dollar signs measurably softens price resistance. Decoys work: one premium-priced item makes the second-most-expensive look reasonable — and that's usually your star.
Let the data drive the redesign
Gut feel misleads; chefs love dishes customers ignore. Pull 90 days of sales-by-item with margins, quadrant them, and redesign quarterly. Small menus outperform long ones — every cut item speeds the kitchen and sharpens the story.
